An Al Quoz fit-out contractor that lived on LinkedIn and tender boards — sector pages built on compliance proof and earned PR took qualified RFP inquiries from 5 to 26 a month. Data runs through 31 July 2026, sourced from GA4 and Google Search Console, reported exactly as our internal QBR deck reads it.

01 · The starting point
A strong contractor Google had never met
Binaa Core won work two ways: the managing director’s LinkedIn presence — genuinely good posts, 4,100 followers — and tender portals, where fees get compressed against four bidders and a spreadsheet. The website was 12 pages. No sector pages, no case-study depth: the showcase was a photo grid with no scope, no square footage, no duration. A contractor delivering AED 2–3M fit-outs was presenting like a handyman service.
The commercial problem was credibility. Facilities managers and project directors shortlist from search before a tender is even issued, and Binaa Core lost bids it should have won because the buyer could not verify the firm’s depth in their sector. RFPs arriving from Google search: effectively zero, and none of the 5 monthly inquiries were source-tracked.
The generic terms were a trap we flagged on day one. “construction companies in dubai” is a directories-and-listicles SERP with no RFP intent behind it; the money sits in commercial terms like “office fit out company dubai” — and in sector proof.
Day-one audit findings
- 12-page website; zero sector pages; showcase was a photo grid with no scope, sqft or duration data
- 610 organic sessions/month; 63% from the brand name
- RFP inquiries: 5/month, none source-tracked
- Referring domains: 38, mostly supplier directories and one stale press release
- Owner’s LinkedIn (4,100 followers) drove more monthly inquiries than the website — with no UTM discipline and no landing pages to receive the clicks
02 · What we actually did
Four phases, in the order they happened
Months 1–3 · Nov 2024–Jan 2025
From 12 pages to a pipeline asset
- Rebuild plan: 12 → 60 URLs; crawl hygiene (Screaming Frog), index fixes, and GA4 with CRM-source tagging so every RFP is attributed for the first time
- Project showcase rebuilt: 14 case studies with scope, sqft, duration, fit-out cost bands and client quotes — the credibility layer tenders are won on
- Core commercial page: “office fit out company dubai” service page plus a per-district office hub (DIFC, Business Bay, Sheikh Zayed Road corridor)
- December 2024 flat: tender boards quiet over the holidays — the backlog was written instead of panicking
Months 4–7 · Feb–May 2025
The sector-page engine (and the medical flop)
- Sector pages shipped: offices, F&B, retail, medical, industrial — each with scope detail, cost bands and named project proof
- Medical fit-out flopped for 3 months as first written (adjectives, stock claims, no rankings, no inquiries) — rewritten around a DHA approval checklist (licensing flow, MEP requirements, inspection stages) and reached the top 10 within 8 weeks of the rewrite
- Villa renovation page for the residential arm: “villa renovation company dubai” 44 → 9 by May 2025
- April 2025: Gulf News fit-out trends feature — referral traffic plus branded-search lift, visible in the Apr 25 trajectory point

PR, LinkedIn discipline and tender signals
- Commentary program: Tarek quoted in Gulf News and Khaleej Times on fit-out cost trends, plus two trade titles
- LinkedIn → site routing: the owner’s 4,100 followers now land on sector pages with UTM discipline; his best posts repurposed as showcase-page intros
- Tender visibility: pre-qualification page, DED licence, HSE policy and insurance certificates indexed and linked — buyers verify contractors in search before shortlisting
- Summer tender lull (August 2025) documented; pipeline content continued through it

What the client banked
Organic sessions grew 610 → 2,340 a month (+284%) and qualified RFP inquiries from 5 to 26 a month (5.2×) — every inquiry source-tracked since month 1, which is how we know the split between Google, tender boards, LinkedIn and referrals without guessing.
The credibility layer is measurable: referring domains went 38 → 141 on earned pickups — Gulf News, Khaleej Times, two trade titles — and buyers now stay on showcase pages an average of 2:31 against 0:48 when the grid was photos-only (+215%). “restaurant fit out contractor” sits at position 2 and “office fit out company dubai” at 3, with the medical page’s DHA-checklist rewrite the template for everything since.
Pipeline honesty is part of the reporting: of 26 monthly RFPs, roughly 6 are tyre-kickers — disclosed every quarter with the estimating hours they cost. Three projects are won per quarter at an average of AED 850,000; four of the twelve wins in the trailing year carry organic as their first recorded touch, and we claim none of the rest.
The retainer maths, in the open
AED 7,000/month retainer (AED 84,000 a year). Of 26 monthly RFP inquiries, about 8 reach the shortlist; the pipeline wins roughly 3 projects a quarter at an average AED 850,000 contract value and 11% gross margin. We claim only the 4 projects won in the trailing year where organic was the first recorded touch — the rest trace to tenders, referrals and LinkedIn. 4 × AED 850,000 × 11% = AED 374,000 of influenced gross profit a year — about 4.5× the annual retainer. One won project covers five years of fees; the arithmetic stays deliberately boring.

The generic term moved 88 → 38 in 8 months, then stalled against a SERP of directories and listicles where RFP intent never existed. We stopped in October 2025; current position 41, tracked but never reported as a win. The commercial terms — fit-out, renovation, sector-specific — carry the pipeline, exactly as the day-one keyword research predicted.

The first sector page flopped for 3 months
Medical fit-out launched as brochure copy — adjectives, a stock project list, no compliance substance — and produced no rankings and no inquiries for 3 months. Rewritten around a DHA approval checklist (licensing flow, MEP requirements, inspection stages), it reached the top 10 within 8 weeks. The lesson is now our B2B template: buyers want compliance proof, not adjectives.

Roughly 6 of 26 monthly RFPs are tyre-kickers
Source-tracked data shows about 23% of RFP inquiries are unqualified — brokers fishing for a commission, or owners with AED 80,000 budgets for AED 800,000 projects. The intake form’s 5 qualification questions filter some of them; the rest cost the estimating team about 12 hours a month. We publish the number in every QBR because sales time is money.

“A facilities manager shortlisted us off the medical page last quarter before we even knew the tender existed — that same page did nothing for three months because we wrote it like a brochure. Rami and Dana rebuilt it around the DHA approval checklist and it hasn’t left the top ten since. We still chase tenders and LinkedIn still matters, but Google now sends RFPs while we sleep. And their quarterly report lists the keywords we abandoned, with reasons — my board read it and asked fewer questions than I expected.”
