Darb Estates: 4.9× organic sessions in 30 months

A Dubai Hills brokerage that stopped renting visibility from the portals — 22 community pages, an Arabic mirror and a PR engine took organic leads from 31 to 186 a month. Data runs through 31 July 2026, sourced from GA4 and Google Search Console, reported exactly as our internal QBR deck reads it.

01 · The starting point

A brokerage invisible beyond the portals

When Darb Estates first sat down with us in February 2024, 78% of their listing traffic came from Bayut and Property Finder — channels they paid for per lead, where their own inventory sat next to nine competitors. Their website indexed 1,100 URLs, but our crawl found 62% of them were thin: auto-generated city pages with three lines of copy, off-plan project pages duplicated across five building variants, and a blog that reprinted portal market reports a week late.

The Arabic side was worse. It had been machine-translated in a weekend in 2022, shipped without hreflang, and had since been de-indexed from most google.ae results — the previous agency’s answer was to buy more Google Ads. On the local front, the Business Bay office had never claimed its Google Business Profile; the profile that did exist listed a phone number that had been disconnected for eight months.

Six keywords sat in the top 3 on the day we started. All six were brand terms. Everything else was page three or deeper.

Day-one audit findings

  • 1,100 indexed URLs, 62% thin or duplicated (Screaming Frog crawl, Feb 2024)
  • LCP of 4.8s on listing templates; CLS from late-loading map embeds
  • Referring domains: 62 — almost entirely directories and portal partners
  • 38% of Search Console clicks came from brand queries; zero Arabic visibility
  • Google Business Profile for the Business Bay office unclaimed, listing a dead phone number

02 · What we actually did

Five phases, in the order they happened

  1. Months 1–2 · Feb–Mar 2024

    Technical reset before a single word was written

    • Consolidated five duplicate off-plan templates into one canonical building page (1,100 → 410 URLs, 301-mapped, zero traffic loss)
    • Rebuilt listing templates: LCP 4.8s → 1.9s, CLS 0.31 → 0.04, lazy-loaded map iframes behind interaction
    • Claimed both Google Business Profiles, fixed NAP, added UTM-tracked booking links
    • Rebuilt internal linking so every listing pointed to its community page, not the homepage
  2. Months 3–5 · Apr–Jun 2024

    The community-page engine

    • Launched 22 community pages (Dubai Hills, Jumeirah Village Circle, Business Bay, MBR City…) built on DLD transaction data our analysts compiled manually each quarter
    • Each page: live inventory feed, price-per-sqft trend lines, school and service drive-times, and an honest “who this area suits” section written by Dana F.
    • Added Listing and RealEstateListing schema across all inventory
  3. Months 6–8 · Jul–Sep 2024

    Arabic rebuilt natively, not translated

    • Noor S. re-briefed all 22 community pages in Gulf Arabic from scratch — different lead paragraphs, AED-first pricing, Sharia-finance sections the English pages don’t carry
    • Full hreflang grid (en-ae / ar-ae), RTL typography pass, Arabic GBP descriptions
    • Ramadan 2025 editorial calendar planned backwards from iftar search peaks
  4. Months 9–14 · Oct 2024–Mar 2025

    Digital PR the portals couldn’t copy

    • Quarterly “Dubai Rental Index” report — 400+ data points, pitched to Gulf News, Khaleej Times and Arabian Business; 11 pickups, 34 referring domains
    • Expert commentary program: Fares and two senior brokers quoted in 6 UAE property outlets
    • First AI Overview citations appeared for “off plan projects business bay” queries in Feb 2025

    Compounding: buildings, conversions, AI answers

05 · Results

What the client banked

Organic sessions grew from 2,380 to 11,660 a month (Feb 2024 → Jul 2026), but the number that matters to Darb’s partners is the mix: non-brand queries went from 38% to 81% of organic clicks. They are no longer a brokerage that ranks for its own name.

The map pack tells the same story — “real estate agency dubai hills” has held position 1 since October 2025, and the Business Bay profile’s calls went from 9 to 74 a month after we claimed and rebuilt it. On the AI side, the fixed 200-query citation panel Sara runs monthly shows Darb cited in 14% of sampled Google AI Overview and Perplexity answers for off-plan queries, up from zero at the start of 2025.

Leads are the line the board reads out: 31 verified buyer and investor inquiries a month at the start, 186 by July 2026, with the WhatsApp first-response SLA holding a 91% four-minute reply rate during GST hours.

The retainer maths, in the open

AED 9,000/month retainer over 30 months of reported data. Of 186 monthly leads, roughly 14% are brokerage-qualified (RERA-verified intent, budget screen passed). At a 1.8% close rate on qualified leads and a AED 82,000 average commission on Dubai Hills and Business Bay deals, influenced commission runs ≈ AED 460,000 a year — about 4.7× the annual retainer. We would rather show this conservative chain than a “10× ROI” banner.

The visa-investor cluster never cracked the top 10

“property investment dubai visa” moved 63 → 9 by March 2025, then stalled and drifted back to 12. The SERP is dominated by .gov.ae and Golden-Visa aggregators. We merged the target page into the community engine and stopped reporting it as a win — it is tracked, it is stuck, and we say so in every QBR.

The building-page migration cost us six weeks

In February 2026, overlapping 301 chains during the building-page rollout briefly cost 2.5% of sessions. Omar’s post-mortem is in the shared drive; the fix (flattening redirect depth to one hop) is now standard on every programmatic release.

First Arabic leads were the wrong leads

The first three months of the Arabic mirror produced 9 inquiries, 2 qualified — briefs were being translated from English rather than written natively, and the intent mismatch showed. We rebuilt the Arabic briefs from zero (Noor writes them, not the account team) and Arabic lead quality now sits within 8% of English.

We spent four years buying our own listings back from the portals. The community pages changed that — sellers now mention them in listing meetings. What I respect is that Layla’s team reports the keywords that don’t work in the same slide deck as the ones that do.
