A DIFC-licensed legal consultancy with nine unnamed partners — bilingual practice silos, counsel-checked guides and a deliberate handover took consultation requests from 11 to 30 a month. Data runs through 31 July 2026, sourced from GA4 and Google Search Console, reported exactly as our internal QBR deck reads it.

01 · The starting point

Twenty-two years of referrals, invisible where clients now shortlist

Sahm & Partners had spent two decades building a practice on referrals and the chamber lunch circuit — and in June 2024, its nine main partners did not exist on the internet. No bios, no credentials, no photographs. The website was a 40-page brochure with six indexable practice pages and no structure: arbitration, employment and corporate work all lived under a single “Services” dropdown that Google treated as the afterthought it was.

Arabic legal queries — a large share of the firm’s actual referral language — resolved to government portals and two rival firms. The firm had no Arabic pages at all.

And the trust layer that legal SERPs are built on was absent: no named authorship, no citations, no credentials markup. The one longform page on the site held readers for an average of 1:05 before they left. Consultation requests came in at 11 a month, every one referral-coded, none attributed to search — because none were.

02 · What we actually did

Four phases, in the order they happened

  1. Months 1–3 · Jun–Aug 2024

    The trust layer: nine partners, credentials, citations

    • 9 partner bios written from CVs and bar records — credentials, jurisdictions of admission, sanitised representative matters, publications — with Person and sameAs schema linked to DIFC and chamber listings
    • LegalService and Attorney schema across the site; DIFC licence number, office facts and founder details consolidated on the organisation pages
    • The brochure restructured into 6 practice-area silos: corporate & commercial, arbitration & dispute resolution, employment, real estate & construction, private client, regulatory
    • Citation cleanup: DIFC Courts practitioner directory, chamber listings and four legal directories aligned to one NAP
  2. Months 4–7 · Sep–Dec 2024

    Bilingual practice-area silos

    • EN + AR practice pages: Arabic drafted natively by Noor S. and reviewed by the firm’s Arabic-speaking counsel before publishing — legal Arabic is drafting, not translation
    • “استشارات قانونية دبي” cluster: consultation process, engagement letters, fee structure, and a DIFC-vs-onshore jurisdiction explainer
    • Authorship discipline: every practice page and guide carries a named partner with credentials and a review date; no orphan pages
    • Oct–Dec authority plateau: rankings flat while Google evaluated the rebuilt trust layer — documented in the QBR, the build continued anyway
  3. Months 8–13 · Jan–Jun 2025

    Longform authority and the March reshuffle

    • Two flagship guides: DIFC arbitration (4,800 words with counsel-checked procedural tables) and DIFC Courts vs onshore litigation (3,900 words) — both took 5 months to earn their first top-10 positions
    • March 2025 core update: two practice pages dropped 6–8 spots in the legal SERP reshuffle; both recovered by May with no changes beyond content updates already planned
    • Partner commentary program: 4 partners quoted across UAE legal and business press, including Gulf News and Arabian Business
    • Consultation CRO: a qualification form — jurisdiction, dispute value, timeline — replaced the generic contact form
  4. Months 14–22 · Jul 2025–Mar 2026

    Digital PR and a deliberate handover

    • “UAE Commercial Disputes Radar” — an annual report built from anonymised matter data; 9 pickups and 28 referring domains, including two regional bar journals
    • Keywords in the top 10 grew 9 → 58 across the engagement; “commercial contracts lawyer dubai” reached position 2
    • Six-week handover (Feb–Mar 2026): content-ops playbooks, technical checklists, the Looker Studio dashboard, 3 training sessions with the firm’s new in-house counsel team, and a 60-day advisory tail
    • Final report, March 2026: consultation requests 11 → 30 a month; engagement closed by design, not by churn

05 · Results

What the client banked

Over 22 months, organic sessions grew 1,720 → 4,650 a month (+170%) and consultation requests went 11 → 30 a month (+173%, 2.7×) — on a site that began as a 40-page brochure with nine unnamed partners.

The authority build shows in the search footprint: keywords in the top 10 went from 9 to 58, and the flagship guides now hold readers for an average of 3:40 against 1:05 when we arrived (+238%). A general counsel reading procedural tables to the end is a different visitor from the brochure bounce the firm inherited — and the qualification form means the requests that arrive arrive qualified.

The program now belongs to the client. Since April 2026, a two-person in-house counsel team runs the content calendar on the handover playbooks, the Looker Studio dashboard we built, and the 60-day advisory tail behind them. Quarterly E-E-A-T reviews are the only remaining agency touchpoint — by design.

The retainer maths, in the open

AED 8,000/month retainer over 22 months (AED 96,000 a year at run rate). Of 30 monthly consultation requests, 38% are matter-qualified — jurisdiction, dispute value, conflicts cleared — which is 11–12 a month. At the firm’s 22% engagement rate, roughly 2.5 matters start each month. But legal cycles are slow and not every matter is ours to claim: of the engagements the firm closed in its final year with us, 11 had organic as the first recorded touch. 11 × AED 45,000 average matter value = AED 495,000 of influenced fees a year against a AED 96,000 retainer — about 5.2×. We would rather show the claimed-matter version than multiply the whole pipeline by a fee and call it ROI.

The engagement ended by design

Sahm & Partners concluded the retainer in March 2026 to run the program with a two-person in-house counsel team — a handover we had planned from month 18, not churn. We delivered a six-week transition: playbooks, dashboards, 3 training sessions and a 60-day advisory tail. A case file that ends this way is the outcome we would choose for every client who can afford it.

“company lawyer dubai” never beat the directories

The term moved 18 → 10 by January 2026 and stalled one slot short of stability — LegalZoom-style aggregators and three directories hold the top 10 with domain authority a 40-page consultancy cannot out-crawl. Best position 10, current position 11. It is capped; we said so in the final report, and advised against further spend because the practice page converts well enough at position 11.

YMYL patience nobody warns you about

The arbitration and DIFC Courts guides — 8,700 words of counsel-checked material — took 5 months to earn their first top-10 rankings and looked like a failure through month 3. Authority in legal SERPs is priced in quarters, not sprints. Anyone selling faster in this niche is selling directories.

07 · The client’s words

For nineteen years our pipeline was the chamber lunch and the referral letter; the partners thought Google was for retailers. Then the arbitration guide — five months of writing, with our counsel checking every paragraph — started opening first meetings with general counsels we had never met. Consultations tripled. When we took the program in-house, the handover playbooks used our own matters as worked examples, and the team runs the calendar themselves now. A consultancy does not hand its name to many suppliers. We handed them ours.
