Meem & Oak Interiors: 3.4× project inquiries
An Instagram-first villa design studio whose PDF portfolio became an indexable gallery — project inquiries grew from 9 to 31 a month as the majlis cluster and KSA pages pulled in villa-scale briefs. Data runs through 31 July 2026, sourced from GA4 and Google Search Console, reported exactly as our internal QBR deck reads it.

01 · The starting point
38,000 followers, a 46 MB PDF, and nine inquiries a month
Meem & Oak built its name on Instagram — 38,000 followers when we met in April 2024, a grid of villa and majlis projects any studio in the Gulf would envy. The website those followers were pointed at was one page and a 46 MB portfolio PDF of flattened images. Organic search delivered 980 sessions and 9 project inquiries a month against an average villa project of AED 380,000 — the studio was winning attention it could not answer.
The competitive picture explained the leak. Every commercial query worth having — “villa interior design dubai” at #31 — was lined with Houzz-listed studios whose directory profiles carried more authority than the studio’s own domain. Meanwhile, demand the studio was positioned for had almost no organised supply: majlis design, a room that barely exists outside the Gulf, and KSA and Qatar clients who already fly Dubai studios in for large homes.
Our thesis was portfolio architecture. Treat each project as an indexable case file with role, scope, timeline and the creative director’s commentary; cluster the majlis work before Ramadan demand lands; open KSA and Qatar pages with genuinely local context. And instrument the inquiry form with budget bands on day one — otherwise nobody, us included, can prove what organic leads are worth.
Day-one audit findings
- 11 live URLs; the “portfolio” was a 46 MB PDF of flattened images — zero indexable project content
- 980 organic sessions/month producing 9 inquiries (0.9%); a mailto inquiry form with no budget qualification
- Two keywords in Google’s top 3, both brand variants; “villa interior design dubai” (1,900/mo) at #31 behind Houzz-listed studios
- LCP 5.6s on the single landing template; hero images served as 4,000px originals straight from the photographer
- Referring domains: 34, almost entirely Instagram profile links; no Arabic pages, no KSA or Qatar presence

Months 1–3 · Apr–Jun 2024
Killing the PDF
- Site rebuilt from 11 URLs to 34: every project became an indexable case page with role, scope, timeline and the designer’s own commentary — the 46 MB PDF retired and 301-mapped
- Image pipeline rebuilt: 4,000px originals replaced with responsive WebP, LCP 5.6s → 1.8s; descriptive filenames and context alt text; image sitemap submitted
- Inquiry form rebuilt with project-type and budget-band fields — the instrumentation that lets this file quote project values at all
- GA4, Search Console and a Looker Studio board wired up before a single new page shipped

The majlis cluster
- Seven-page majlis cluster briefed and shipped: modern majlis design, small majlis layouts, seating, Ramadan preparation — a Gulf room with real search demand and weak competition
- Noor S. wrote the Arabic majlis pages natively; ImageObject schema and paired before/after imagery across the gallery
- The Houzz decision made explicit: build the studio’s own gallery architecture and keep the photography on the studio’s domain rather than feed a directory
- First page-1 entries for majlis queries landed in November, three months ahead of the demand season

- Riyadh villa landing page with KSA context (SAR contracts, design-team travel, compound-villa briefs); a Qatar page followed for West Bay Lagoon and compound homes

What the client banked
Organic sessions grew from 980 to 3,340 a month (Apr 2024 → Jul 2026) and project inquiries from 9 to 31 — the 3.4× headline. Keywords in the top 3 went from 2 (both brand variants) to 19, led by “majlis design uae” at position 1 through two Ramadan seasons and “villa interior design dubai” at position 3.
Quality moved with volume: the average quoted project value on organic-led inquiries rose from AED 412,000 to AED 455,000 (+10%), because the pages that rank — project case files, majlis clusters, the Riyadh villa page — attract briefs at villa scale rather than décor jobs. Image search now sends 14% of organic sessions, almost all of it landing straight on before/after pairs.
KSA and Qatar pages produce about a fifth of monthly inquiries, mostly Riyadh compounds and large villas where the design fee scales with the home. What we did not do is win everywhere: Houzz still outranks the studio on some generic villa queries, and we are at peace with that — the queries we do win are the ones carrying budget signals.
The design-fee maths, in the open
AED 5,500/month retainer. The chain: 31 monthly inquiries → 26% pass the budget screen (AED 250,000+) ≈ 8 qualified briefs → 12% sign ≈ one signed villa a month (0.97 on the 28-month average). At the AED 455,000 average quoted project that is ≈ AED 5.3M a year of influenced project value — but a fit-out budget is the client’s money, not the studio’s top line. Meem & Oak invoices the design fee, roughly 10% of contract value, so influenced studio revenue runs ≈ AED 528,000 a year against a AED 66,000 annual retainer: ≈ 8×. That multiple is revenue, not profit, and it is counted on design fees, not contract value.

We ignore the biggest keyword in the niche
“bedroom interior design ideas” pulls 3,600/mo and the studio’s page sits at #38, where we intend to leave it. Inspiration traffic converts to mood boards, not AED 250,000+ villa briefs. We count inquiries, not sessions — chasing that keyword would inflate the trajectory chart and depress the average project value on the KPI card.

A senior designer left mid-engagement
In November 2025 a senior designer resigned and the content calendar paused for six weeks (Nov–Dec). The flat stretch on the trajectory is that pause, not seasonality. We disclose it because engagement files usually hide staffing reality — and because the recovery to a record March 2026 says something about how much of the growth is architectural rather than content-fed.

Houzz still outranks us for some villa queries
On a handful of generic “villa interior design” variants, Houzz’s domain wins on authority alone. Our call was made in month five: build the studio’s own gallery architecture and keep every project photograph on the studio’s domain rather than feed a directory. We concede the generic head terms; the queries we win carry budget signals, and all 19 top-3 keywords are ones the studio can invoice against.
